Sleeve and armhole don't fit

I'm sewing the Robe, view F in this pattern. I have cut out all the pieces and have started sewing. I'm sewing the X-Large size. I have come to the sleeves and the armhole measures 26 inches and the sleeve 22 inches. The sleeve is too small!! It does not feet in the arm hole - the sleeve is 4 inches too short. I don't know what to do. This has never happened to me before.
Any help would be greatly appreciated!!

I don't have the pattern, but the first thing that comes to mind is that you could insert a gusset. Of course that's not usually done in a loose-fitting robe, but in order to salvage your project, you might consider it. Does that sound feasible?

Thanks for your reply. That's what I'll do, and since the robe is lose fitting it won't be so very noticeable.
I found out today that there were two sleeve paper patterns in the envelope and I used the wrong one!! It's a long story about how it happened......I'm an experienced sewer and this is the first time this has happened to me.....so never say never!
