I did a muslin for a top with kimono sleeves. How do you know how far up in the armpit it's supposed to go? Also is it the nature of the beast that when you live your arms up the entire shirt comes up?

Kimono can be drafted higher or lower, and the lower it is, the more it restricts arm movement (by pulling the rest of the construction up) :)

For looks, and if you are just planning to stand around with your arms at your sides, or if the garment is very, very loose, the armhole can be as deep as you like. For practical purposes, though, the armhole seam should be as close to your armpit as it can be without either distorting the design or making it impossible to get the garment on or off.

Ever wonder why most dancers' costumes have high, tight armholes? What you just mentioned is the reason. A deep armhole (like a low crotch in pants) restricts movement, because the whole garment has to ride up to accommodate all but tiny movements.
